The Challenge
Leadership was making product and growth decisions on data that was a week old. The deeper issue was that the product, growth, and finance teams each had their own dashboards built on different tools and different definitions — so MRR, churn, and activation numbers regularly disagreed depending on who you asked. Nobody was technically wrong; they were just measuring different things and calling them the same name.
Our Approach
The first job was the definitions problem. Before any infrastructure, we worked with all three teams to agree on a single version of each core metric — one definition of MRR, one of activation, one of churn. That became the foundation everything else was built on.
Event pipelines were set up to pull product data into a cloud warehouse in near real-time, with a transformation layer producing the agreed metrics in a tested, reliable way. Dashboards were built for each team — their own focus, same source.
The last piece was getting leadership off manually assembled slides. A weekly performance summary was automated end-to-end from live data, going out without anyone having to compile it.
